SBSLF is a smaller specialized sports federation responsible for baseball, softball, and lacrosse. Three sports, three cultures – but a common will to develop. The federation consists of a small office with 3.5 positions, backed by a strong volunteer movement.

How do you involve associations with different opinions, varying conditions, and limited resources – and still agree on the way forward? The Swedish Baseball, Softball and Lacrosse Federation faced exactly that. The Challenge
The federation needed to develop a new vision, values, and mission. The documents existed before, but they were not anchored or living. The associations had not been involved in influencing them, and without ownership, they were difficult to use. With three different sports with different needs, it became particularly important that no one felt sidelined. A method was needed that was both inclusive and manageable for a small office
The Solution
With the help of Vocean, SBSLF was able to create a completely new type of process. Instead of inviting people to many long physical meetings, they collected thoughts digitally – openly, easily, and with a low threshold. Vocean became the arena where the entire movement could contribute, voice opinions, and shape the content together – something that is otherwise difficult to achieve in a small organization with scattered members.The platform was used both before and during meetings, both physical and digital. This created engagement, ownership, and a sense of collaboration as participants saw that their thoughts were actually used and carried forward in the process.Members could contribute on their own terms, regardless of time and place. The AI function helped them analyze free-text responses and see patterns, something that would otherwise have been difficult to manage.
Results & Impact
Previously produced documents now felt shared. SBSLF succeeded in gathering opinions, analyzing them, and creating a direction with support. It was a genuine collaboration where each association had the opportunity to contribute and collaborate. They felt included and listened to. And the association gained a clear basis on which to make decisions.
